In today’s case study, we will explore the project of **Novotel Jakarta Gajah Mada.** ## Novotel’s Long Unaddressed Challenges Challenge #1 ### Outdated System Infrastructure They relied on an [aging on-premises version of SunSystems](https://www.youtube.com/watch?v=njGghUkMesU), which limited scalability, caused maintenance difficulties, and lacked modern features essential for seamless operations Challenge #2 ### Inconsistent Processes & Knowledge Gaps New team members learned informal practices passed down from predecessors, leading to inconsistent workflows and increased risk of errors. Challenge #3 ### Transitioning to Standardized Regional Standards Regional Finance Directors mandated a shift from the hotel’s custom chart of accounts (COA) to the standardized Accor COA, complicating reporting and compliance. Challenge #4 ### External Mandate & External Pressure The switch was not a voluntary upgrade, but a requirement driven by Accor through corporate standards, adding urgency and operational complexity. ## Structured Project Implementation The whole process took only 3 months. Following TRG’s Deployment Methodology, the project progressed through five phases: Initiation, Elaboration, Construction, Transition, and Optimization. This structured approach ensured smooth execution and minimized disruption. Novotel will have their own dedicated software and server resources. This slightly increases the hotel investment compared to the multi-tenant setup. However, the deployment causes little interruption to Novotel’s daily work and gives users more control over the system. Customizations & Configurations During the deployment, key modules such as [Ledger Accounting](https://blog.trginternational.com/download-infor-sunsystems-cloud-data-sheet) and [Infor Query & Analysis](https://trginternational.com/solutions/infor-qa/) (version 11.3) were successfully installed. To tailor the system to the organization’s needs, a new Business Unit (BU) was developed to align with Accor’s predefined corporate standards. The Chart of Accounts was mapped and customized to meet regional standards using Q&A reports, replacing the previous self-defined COA. Additionally, historical data was kept in a special Business Unit for reference and ongoing use. Integration with Third-Party Systems The migration also included crucial integrations with third-party systems to streamline hotel operations, namely: - – Integration with Opera (property management system, PMS) to better manage hotels - – And integration with FutureLog (procurement system) to streamline purchasing and supply chains. These integrations help ensure data is consistent and operations run smoothly. Training & Knowledge Transfer The project was a system migration, not a simple update.
